I'm quite interested in this project, it seems simple and not difficult to conceive.
Could one replace the 12ax7 with a sub-miniature tube, without changing anything else?

Plate voltage is different, heater voltage and current are different....

yeah you can build it with a sub mini tube
just check the pinout of the tube
and they need a different socket aswell
