Slow Gear Woes - I searched

So my problem is a little different than I have ran into while searching.  mine has too much slow gear.  i can't get it to turn down.  I will strum and it is literally a second to a second and a half before the volume swell comes on.  also, when the sensitivity knob is up past about 40%, it has a nasty fuzz/distortion along with it.  I want it to be like 100-200ms of swell time.

oh.  i used this vero layout

and have already realized that the BC549's are backwards
