fuzz face has too little gain

I'm building a fuzz face for a friend with two matched AC128 bought from Banzai. I'm using the tonepad layout with positive ground to build it on perfboard. It works and sounds alright but there is just no gain! So when I turn it on, the volume totally drops! I'm sorry I don't have any voltage measurements yet and I couldn't find any similar case in the forum, does anybody have a quick solution? Are the transistors burned? Should I build an easyface instead?

check your transistors pinout.

Also post voltages to see if the pedal is even biased.

After you get it working right, you will have enough gain.
